This paper studies the discrete layout of job shops, using the lean production tools of hill plot ta-ble and value stream mapping to analyze production of bottlenecks, WIP and so on. As a result of im-proved, reduce The WIP by 38%、production process cycle from 17 workdays to the to 9 workdays now, de-creased by 47%.%以G公司加工车间为研究对象，运用山积表、价值流程图等精益生产工具，对该离散型制造企业的现状进行分析，针对其存在的瓶颈生产工序、在制品库存积压等问题，提出精益改善方案。改善后在制品库存降低了约38%，生产周期从原来的17个工作日缩减到9个工作日，降低幅度约为47%。
